And even if you manage to fill up your schedule, by the end of the month there isn’t enough money in your account— the money you’d expect to earn for all your hard work. However, that doesn’t apply to everyone.

But what are these studios doing differently? Are they just big (chains), or are they particularly talented, or are they ruthless and have sold their souls to the devil?

This is a very emotional topic, because for many people, their very livelihood is at stake. When you’re young, everything’s easy: “Whatever happens, happens.” But once you’ve run a tattoo or piercing studio for 15, 20, or more years and then find yourself on the brink of financial ruin, you lose not only your livelihood but also your sense of direction. After all, after such a long time, finding your way back to a “traditional” career is more than difficult.

Over the past few years, we’ve supported many studios along their journey—not only technically, but also in terms of business and consulting—and have thus gained insight into both the businesses that are struggling and those that are still doing well or even growing.

We’d like to share with you what sets one group apart from the other.

The Lead Trap

It feels like there are now more ads from advertising agencies promising guaranteed leads on Instagram than there are pictures of tattoos. These agencies seem to be multiplying even faster than tattoo studios and ateliers. Apparently, a great many studios are looking to acquire new customers as a way to stay afloat. But this is an economic trap. Because in the end, it’s the agencies and Meta that profit—not the studios.

We’ve been in a buyer’s market since at least 2021, which means supply exceeds demand. As a result, the cost of acquiring new customers through Instagram, TikTok, and Google campaigns has skyrocketed (by 20% last year alone). Furthermore, almost all social media campaigns in our industry have one thing in common: they promote discounts. And this flood of offers is leading to a massive erosion of customer loyalty. As a result, automatic follow-up appointments are not happening.

Let’s take a look at some examples using numbers (CAC = Customer Acquisition Cost):

Insta Discount Campaign: Tattoos (20% Summer Special) over 4 weeks through an agency with a lead guarantee (100 per week)

Agency Fees

800 €

Design a campaign (4 hours of work at €50 per hour)

200 €

Meta Campaign Costs (€60/day, €120 on weekends)

2,160 €

Quotes, Follow-ups, Consultations (15 min. per lead)

5,000 €

Total

8,160 €

New Customers (Conversion Rate: 15%)

60

CAC

136 € / New Customer

Average Tattoo Price

360 €

Studio Space Rental Share (40%)

144 €

Revenue from New Customers at the Studio

8,640 €

Many people tend to neglect their own work during these campaigns (planning and organizing the campaign, following up on leads, scheduling appointments, collecting deposits, etc., as well as handling cancellations and rescheduling, etc., etc.). But you don’t go to work every day just to move money from one place to another without anything sticking with you, right?

The example above has already been optimized for the best possible values and costs; in most cases, the situation is even less promising. And even in this example, it’s important to recognize the following:

A €50 hourly entrepreneur’s salary, equivalent to a net hourly wage of approximately €15. If you find a job anywhere with a net hourly wage of €16 or more, you should switch now.

In this model, nearly all costs increase linearly with the size of the campaign. As a result, there are hardly any savings from economies of scale.

In four weeks, there will be only €480 left to cover all of the studio’s operating costs (including rent).

Tattoo artists’ revenue is declining due to lower prices.

Existing customers will also want to take advantage of the 20% discount.

A studio that bases its financial success on attracting new customers is bound to fail!

The Situation at Piercing Studios

In the world of piercings, this effect is even more striking. To put it simply: You actually lose money on a new customer’s first piercing. You only make a profit on subsequent piercings and jewelry changes.

As a rule of thumb, the gross profit from a customer over their entire relationship with the studio should be at least three times as high as the cost of acquiring new customers. Only then can a studio grow profitably. In a piercing studio, this means: The first piercing doesn’t generate a profit—but the “Curated Ear” over the next three years ensures the business’s survival.

Studios rely on their existing customers, not new ones

This section might be a little dry, but it’s important, so hang in there!

In the piercing industry, acquiring a new customer costs, on average, 7 to 10 times more than retaining an existing customer. In addition, existing customers are significantly more likely to make a purchase: In e-commerce, the conversion rate for new customers is a meager 1–2% (of the targeted audience), while for reactivated existing customers, it’s 60–70%!

Of particular interest here is a market study by MarketingLTB (2026) on jewelry marketing statistics: According to the study, personalized email marketing achieves a repeat purchase rate of 29% among jewelry and piercing retailers. Once trust is established, customers purchase significantly more follow-up jewelry on average within the first three months.

This makes aftercare customer retention (e.g., automatic care reminders via text message, email, or WhatsApp) the most important retention tool. A dissatisfied customer shares negative experiences much more quickly on average (7 times more often). Conversely, according to the well-known Bain & Company principle (confirmed in studies by Churnkey, 2026), even a 5% increase in customer retention can drastically boost overall profit.

Active follow-ups (follow-ups, reminders, and invitations) sent at exactly the right time are the real catalyst that transforms a customer loyalty program from a nice idea into a highly profitable revenue generator. Without active follow-ups, customer loyalty programs often go unused, as consumers are overwhelmed by stimuli in their daily lives and simply forget about appointments.

Marketing automation for follow-ups increases conversion rates by an average of 32% and boosts customer lifetime value (CLV) by 15% to 40% in service-oriented industries.

In the piercing and jewelry industry, follow-up directly correlates with the customer’s biology (healing process) and psychology (reward effect). If you follow up too soon, you’ll annoy the customer ; if you follow up too late, you’ll lose the customer to the competition. The key, therefore, is the correct timing—the so-called retention journey.

Customer loyalty doesn’t just happen—you have to build it

When people hear the term “CRM” today, it’s usually in connection with workflow programs like Pipedrive or the lead campaigns mentioned above. But that’s not CRM.

CRM stands for Customer Relationship Management. It therefore consists of customer relationships and management.

Imagine a traditional craftsman or baker in a small village 100 years ago. He knew every customer by name. He knew that Mrs. Müller had back pain, that Mr. Schmidt celebrated his birthday in June, and the names and ages of their children. This knowledge shows that he cares about his customers and is the essential foundation for a personal relationship.

But having many customers means having a lot of information. It’s absolutely impossible (and impractical) to remember all of that information about every single customer. A CRM system is designed to collect and organize this information and make it available at exactly the right moment—digitally and for thousands of customers at the same time. It’s the “digital village memory” of your tattoo/piercing studio, ensuring that every customer feels as uniquely cared for as they did at the village bakery back in the day.

You need this knowledge about your customers so that a relationship can feel like a real relationship.

The goal is customer loyalty; CRM is the tool to achieve it. You can’t build customer loyalty without data, especially when multiple people (employees) are involved. CRM enables relevance: it ensures that Helix customers don’t receive ads for belly button jewelry, but rather a reminder for exactly the right earrings.

Customer retention is the process of ensuring that customers remain paying and engaged users month after month and derive value from your offering. It’s not just about preventing cancellations; it’s the sum of all your investments, such as:

Follow-up Care

Service improvements driven by user feedback

Customer retention tools such as follow-ups and re-engagement campaigns

Support Service

proactive support

and much more

Customers shouldn’t even think about leaving.

There’s no such thing as successful customer retention without automation

Store hours are a thing of the past; today, it’s all about 24/7 online service. That’s why automating the customer retention journey is a critical success factor. Furthermore, it’s nearly impossible to manage a seamless follow-up process manually.

90% of customer communication today takes place digitally (yes, even Instagram DMs are digital). It’s not the medium that determines whether a interaction feels personal —it’s the individual relevance of the content!

So, just CRM?

Here, the answer is a clear “yes and no.” Of course, a studio can’t survive without new customers. But of course, the methods of a CRM system can also be applied to inquiries (leads): quick response times, quotes with follow-ups, 24/7 availability, consistent “hand-holding” right up to the appointment—and, above all, even after that!

At our studio, Into The Light, we completely phased out all social media advertising as early as January 2025 (and stopped running Meta campaigns much earlier) and instead focus on comprehensive and professional follow-up with our existing customers, as well as targeted promotional campaigns that we also distribute to our existing customers via email campaigns. Word-of-mouth referrals from our satisfied customers then provide us, free of charge, with the 50% of new customers we need to stay in business.

Practical examples on BMXnet

We’ve compiled various examples of successful customer retention strategies for tattoo and piercing businesses and will be presenting them at this year’s BMXnet, taking place August 6–9, 2026, in Berlin.
